Have you taken the lock out of the equation and put a multimeter on the power to the lock and measure the time for it to change when you badge at the reader.
Hey I got this site has tecom 4 door controlors.One door you badge the reader and it takes 4 seconeds for the lock to release.The site been there for a go 15 years. Do you think its a lock or a faulty relay???????

Divide and conquer!
Remove suspect devices, until only the culprit remains!
If you run a wire from the reader to the lock that should save 3 seconds by itself in transmitting data.

I have seen back preasure cause a delay on the action of a strike lock...
Hey, leave the door completely unlocked and it will be quicker still...
I would isolate the lock and see if the relay triggers correctly. A Four Door Controller should activate the relay (for a valid card) in about 250ms. If the relay operates correctly it could be the lock, the cable or the power supply, or combination.
